It is very lucky for you and your GF, to find friend couples within your own circle. How did you guys find out they were also into swinging / group sex? It wouldn't be easy to initiate unless you have a clear picture. Any tips for folks here?

That is not hard actually.
For my girlfriend couple, I got the male partner contact and talk about life and share our nightlife experience. Then, I asked him whether my girlfriend is good to him if he has a choice. Then he slowly n slowly get into the conversation dirty. Then we share each other partner sexy topic and agree to convince the partner to try other man.

Most of us here are just fantasizing.
We all have concerns over confidentiality, diseases, other people's perception and performance, etc.
